TL;DR
Outbound only works when the ICP, message and sales capacity are already proven, so score your readiness before hiring an SDR or buying a sending tool.
Belkins measured a 0.45% reply rate across 7.5 million cold emails in 2025, so outbound needs real volume, a tight list and patience before it produces meetings.
The Bridge Group's 2025 research found SDRs take 3.0 months to ramp and only 60% hit quota, so budget for at least two quarters before judging results.
A score of 0 to 8 means fix positioning and proof first, 9 to 14 means run a founder-led pilot, and 15 to 20 means build the outbound motion.
Every hotel tech company reaches the point where inbound and referrals stop being enough. The board wants more pipeline, the founder is tired of being the only source of deals, and someone suggests hiring an SDR or buying a cold email tool. Sometimes that is exactly the right move. Often it is twelve months and a six-figure budget spent proving that the message was not ready.
This self-assessment helps you decide. It has ten scored questions in three parts, three score bands and a recommended next step for each band. Answer honestly: if you have to guess, score 0.
Why the timing matters
Outbound is a volume game with thin margins. Belkins' 2026 study of 7.5 million cold emails sent in 2025 found an average reply rate of 0.45% of emails sent, and the campaigns booked over 1,200 appointments. That is roughly one appointment for every 6,000 emails. Reply rates also varied sharply by audience: founders and owners replied at 0.57%, C-level executives at 0.42% and VPs at 0.32%, while companies with 0 to 10 employees replied at 0.72% against 0.22% at companies with 10,000 or more.
For hotel tech, that split is useful. Owner-operated independents behave more like small companies, while hotel groups and management companies behave more like enterprises, with layers and procurement in between. Our guide to cold emails hoteliers answer covers the message side.
The people cost is just as real. The Bridge Group's 2025 SDR research across 351 B2B companies found a median SDR on-target earnings of $80K, an average ramp of 3.0 months, median annual attrition of 40%, and only 60% of SDRs at quota, the lowest in the study's history. Its sample had a median average selling price of $50K. Many hotel software contracts are priced per property per month, so compare your own deal size before assuming SaaS benchmarks transfer.
Account executives take longer still. Charlie Cowan's summary of the Bridge Group's 2024 SaaS AE report notes average AE ramp rose to 5.7 months, and that marketing's share of sourced pipeline rose to 40% from 33% in 2022, with a similar drop in outbound SDRs' contribution. Outbound is getting harder to make pay, not easier.
Finally, outbound competes with decisions buyers have already made. 6sense's 2025 Buyer Experience Report, based on more than 4,000 buyers, found 94% of buying groups ranked preferred vendors before first contact, and the vendor preferred before engaging sellers still wins 80% of deals. Outbound works best when it reaches accounts before that shortlist forms, which means the right accounts at the right time.
How to score yourself
Score each question 0, 1 or 2. Use the last 12 months of data so you cover a full hotel season.
Part A: Do you know who to target? (questions 1–4)
Can you name your ICP in one sentence? 0 = "hotels", 1 = a segment without disqualifiers, 2 = a segment, size, region and tech stack, with clear reasons to exclude accounts.
Have you closed at least ten deals in that ICP? 0 = fewer than three, 1 = three to nine, 2 = ten or more, so you know the pattern.
Do you know why they bought? 0 = guesses, 1 = sales team opinion, 2 = buyer interviews or win-loss data that name the trigger and the problem.
Can you build a list of the right accounts and people? 0 = no source, 1 = a list of hotels but not decision makers, 2 = accounts with named owners, GMs or group technology leads, and their current systems where known.
Part B: Is the message ready? (questions 5–7)
Do you have a message that has produced meetings? 0 = untested, 1 = it works for the founder in warm conversations, 2 = it has produced meetings from people who did not know you.
Do you have proof hotels in that segment trust? 0 = none, 1 = logos only, 2 = named references and figures customers have agreed to share.
Does your website back up the outreach? 0 = a generic product page, 1 = segment pages but no proof, 2 = pages for the segment you are emailing, with pricing guidance, integrations and references.
Part C: Can you handle what outbound creates? (questions 8–10)
Who will run the first 90 days? 0 = nobody has time, 1 = a new hire with no playbook, 2 = the founder or a senior seller with protected hours each week.
Can you take a meeting through to a close? 0 = demos often fail, 1 = they work for the founder only, 2 = a repeatable demo and sales process another seller can run.
Can you track it? 0 = no CRM discipline, 1 = meetings logged but not sources, 2 = source, stage and outcome for every outbound account.
Score bands: what your total means
Score | What it means | What to do next |
|---|---|---|
0–8 | Outbound would test an unproven ICP and message. Low replies will not tell you which one is wrong. | Do not start outbound yet. Fix ICP, positioning and proof for one or two quarters, then score again. |
9–14 | The foundation exists, but the message or capacity is unproven at volume. | Run a founder-led pilot: 100 to 200 accounts in one segment, one message, eight to twelve weeks, measured on meetings and opportunities. |
15–20 | You know who buys, why, and how to close them. | Build the motion: a documented playbook, an outbound hire, and a monthly review of meetings, opportunities and win rate by segment. |
A low score on Part A is the most common result. It is also the cheapest to fix, because the answers are in your closed-won deals, not in a new tool.
If you land in the middle band, define success before the pilot starts. Write down how many accounts you will contact, the meetings you expect and what conversion to opportunity would justify a hire. Without that, a pilot becomes an argument about whether the replies were good.
Signs you are about to start outbound for the wrong reason
Inbound has dropped and nobody knows why. That may be a positioning or demand problem. Check the signs of a hotel tech demand problem first.
Win rate is falling. More meetings will not help if the ones you have do not close.
The plan is to hire an SDR before the founder has done outbound. In the Bridge Group's 2025 data, 40% of SDRs missed quota even with established programmes behind them. A new hire without a tested message will do worse.
The target is "every hotel". Outbound to a broad list produces broad, low replies. Narrow first.
If you score 15 or above
Write the playbook before you hire: segments, list sources, message, cadence, handoff rules and what counts as a qualified meeting. Then decide whether the first hire is an SDR or a full-cycle seller, which we cover in your first GTM hire in hotel tech. Plan around hotel seasons, using our guide to how seasons shape hotel tech sales cycles. Outbound is one channel inside the wider hotel tech GTM strategy, and it works best when the rest of that system is already in place.
If your score is under 15 and you are not sure which part to fix first, our free revenue leak audit will show whether the gap is ICP, message or sales capacity before you spend on outbound.
